When is the best time to hire a consultant for strategy?

Hire before the decision is made

Strategy work is most useful while a choice is still open. Once the budget is spent and the team is hired, a consultant can only tell you whether you were right. That is an expensive way to learn something you could have tested earlier.

A common pattern is a software company that opens an office in a new region, hires a country manager, and only then asks whether buyers there will pay its prices. The outside work that follows ends up explaining a slow first year instead of shaping the plan. The same questions, asked a few months earlier, would have been far cheaper to act on.

You are probably at the right moment when one or more of these is true:

  • You are about to commit money or people to a new market, segment or product line.
  • Growth has slowed and your leadership team disagrees about why.
  • Your win rate or deal size has dropped and nobody can point to the cause with evidence.
  • You are preparing to raise money and need a growth story that holds up under investor questions.

Startups and established businesses reach that point differently

For a startup, the useful moment usually comes after the first paying customers and before the first big hiring push. Before you have customers, there is too little evidence to work with, and most answers come from talking to buyers yourself. After some deals close, there is enough to test which customers are worth chasing and what to charge them.

For an established business, the trigger is usually a stall. The product still sells, but new deals take longer, or a new competitor has changed what buyers expect. Here the evidence already sits in your sales records and lost deals. An outside view helps because the people inside are often too close to it to read it plainly.

When hiring a consultant is the wrong move

Outside help does little when nobody inside owns the decision. A consultant can gather evidence and make a recommendation, but someone with authority has to accept it and act on it. Without that person, the report ends up in a folder.

It is also the wrong move when the decision is already made and you want someone to agree with it. Teams can tell when a study was bought to confirm a choice, and they stop trusting it. And when the plan is sound but you lack people to run it, you need hires or delivery help more than advice.

A practical check is to list the decisions your leadership team will make over the next two quarters. Next to each one, write what it would cost to reverse and how much evidence you have for it now. The decisions that are costly to undo and thin on evidence are where outside work earns its fee.

Our growth strategy work puts evidence behind those calls.

Questions people ask next

How long should a strategy consultant stay involved?

Long enough to see the decision show up in your results, which usually takes longer than writing the recommendation. Advice that ends with a presentation often fades once the work gets hard. Ask how they will check the effect on win rate, deal size or pipeline, and agree that in the scope.

Should a startup hire a consultant or a full-time head of strategy?

Most startups are better served by a consultant for a specific decision, because a full-time strategy role rarely has enough work at that stage. Once questions about pricing, segments and markets come up every quarter, it starts to make sense to have someone inside who owns them, often with outside help on the bigger calls.

What should you prepare before talking to a strategy consultant?

Prepare a short written description of the decision you face, the deadline behind it, and who will make the final call. Add the data you already have, such as recent won and lost deals and your current pricing. A clear brief makes it easier to judge whether the consultant understands your problem.
